First 90 Days AI Plan
Most pilots don't fail — they drift. This is the 90-day operating cadence that forces a real decision.
What should the first 90 days of an AI initiative look like? A five-beat cadence with a decision at the end. Days 1–30, assess: pick one workflow, baseline its cost and cycle time, confirm data access, and set governance rules. Days 31–60, illuminate and measure: run the pilot on real historical volume against pre-agreed success criteria. Days 61–90, redesign and decide: fix what the pilot exposed, run in parallel with the manual process, and hold a go/no-go with numbers. Production, iteration, or a documented stop — drift is the only forbidden outcome.
Five beats, one decision
Assess & baseline
One workflow, one owner, one metric. Baseline cost, volume, cycle time, and error rate before anything changes — this number is the whole scoreboard. Set data boundaries and review rules now, not after.
Pilot & measure
Run on real historical cases — never live operations first. Success criteria agreed in writing before the pilot starts: accuracy threshold, exception rate, time saved. Weekly reviews; tuning is expected, moving goalposts is not.
Redesign & decide
Fix what the pilot exposed (usually exception handling). Parallel-run against the manual process for two weeks. Then the go/no-go: production with a rollout plan, one iteration with a specific hypothesis, or a documented stop that preserves credibility.
